How Josh Sweeney continues to build companies—and find people—that work.

Meet Josh Sweeney

 

Josh Sweeney calls it the "3 and 3 Method."

When the seasoned entrepreneur finds himself facing a challenge he’s unsure how to tackle, he sets out on a bit of a quest. The process typically involves reading three books and conducting three interviews (or conversations).

For example, it might be that he doesn't know enough about the industry or space he is emerging in, so by finding three reputable resources to reference and three people who have lived the experience to talk with, Sweeney can find real-world applications that have already been tried and tested.

If you read between the lines of the methodical and extremely valuable approach, you get a glimpse into the relentless drive that continues to help him create more strategic platforms and build even bigger companies.

Take Atcore Systems, the software consulting firm specializing in implementing solutions that solve business problems, which Sweeney sold in 2016. Founded in 2007, Atcore Systems optimizes CRM (Customer Relationship Management) for both the organization and users. Today, he is the founder of another company, FounderScale, which helps founder-led organizations grow from Founder Revenue to Scalable Revenue.

Along the way, he continues to seek out—and give—the guidance needed to strengthen his positions. One of those resources is the Entrepreneurs’ Organization (EO), a global non-profit support network of 14,000-plus like-minded leaders across 61 countries. One of the attractions for Sweeney is the "like-mindedness" of the organization. "A lot of my mentors and learnings have come through joining EO." 

"It is important to be around other like-minded people. To me, it is like being in a tribe with people who are collectively working to grow their businesses.

"That is part of its program—and one that has been very influential to me. There are always people who are willing to listen and help."

With his emphasis on and love for mentoring, it comes as no surprise to find that Sweeney has become a master of producing content; when he is not in the recording booth pulling together one of his highly acclaimed podcasts on B2B sales and marketing, he is blogging. The practice of producing educational content and mentoring is one of the foundations of FounderScale, which was designed to work with team members and clients who share its values. People who love what they do, take ownership, have an open mind when solving problems, and desire to go big in their endeavors are at the core of each relationship that Sweeney and his team build.

"For us, the common challenge, and it's probably the same with many companies, is we believe it's usually a who, not a how question. A lot of times, we have a really good idea of how we want to solve a problem. It's who can we bring on; who's the right fit to focus solely on that particular problem? If you're a small business and you have people wearing too many hats, you run the risk of creating more issues rather than devising solutions."

At the center of Sweeney’s business ethos is culture, a tenet he says every leader in any size business should pay close attention to. In those situations, for example, where people are wearing too many hats, how are you managing them? Are they producing measurable results? If somebody has one role, you can be very clear about what the metrics and outcomes you're looking for are, but if that person has three roles? Sweeney again goes back to answering the "who" question.

The other arcs of leadership fall into two critical areas—ones Sweeney says every founder should strive to pursue. The first is to have a growth mindset, especially a personal one. "As the leader of the company, are you continually learning and open to new solutions? You never want to be the leader who says, 'This is how we always solve it' or 'That is not going to work for us.' So I believe that personal growth and being open to new ideas is critical."

The second, and one that Sweeney has struggled with in the past, is operating under the mantra that "less is more." Too often, he sees successful leaders suffer this fate. "When something is not successful or seems stuck, you need to take a step back and see the whole situation. Sometimes, there are just too many different things happening all at once, so you need to step back and focus. Narrow your focus. Do one thing and do it right."

When asked what made FounderScale’s approach uniquely successful for their business, one client referred to Sweeney's team as being "very methodical." After a preliminary analysis, the FounderScale team helped the marketing agency define its target list, and then developed reports that were used to launch a personalized, targeted strategy. Their feedback included words like "efficient," "hardworking," and "organized."

As to be expected, the feedback mirrors the journey of the founder who devised the formula.
